For most ecommerce brands, November and December decide the year. Orders jump, carriers get stretched, and any weakness in your fulfilment setup shows up as late parcels, oversells and angry customers during the weeks that matter most. Then January arrives with a second, quieter peak: the returns.
This guide covers both. Fulfilment first, because that is where peak is won or lost, and returns second, because that is where the profit from peak is kept or given away.
What UK peak looks like in numbers

Online sales also take a bigger share of UK retail in December than in the autumn, and many brands see November and December order volumes run at two to three times a normal month. If your current setup is only just coping in September, it will not cope in December.
Your October to January timeline
Get the setup right while there is still time

Stock in, systems tested

Where peak fulfilment goes wrong
1. Capacity that exists on paper only
Plenty of warehouses say they can scale for peak. Fewer can show you how. Ask how many orders a day they dispatched last December, what their cut-off time is, and what happens to orders that arrive after it.
2. Stock that arrives too late
Inbound shipments slow down as peak approaches, and every warehouse is receiving at once. For brands shipping stock into the UK from overseas, customs and freight add more time again. Plan to have stock in place well before Black Friday, not the week of it.
3. Stock levels you can't trust
If your store thinks you have 40 units and the warehouse has 12, you will oversell during a promotion. Live stock sync between your store and your warehouse is not a nice to have during peak.
4. Locked into the wrong partner
Many 3PLs ask for a 12 month contract before you've seen a single peak with them. If they fall over in December, you are stuck with them for the rest of the year.
5. Forgetting that January is part of peak
Fashion and gifting brands can see a large share of Christmas orders come back. Returns that sit unopened in January lose value every week, and refunds issued without checking the item cost money you didn't need to lose.
What happens to the returns
When fulfilment and returns run from the same warehouse, a returned item can be back on sale within a day or two. Every return needs a simple outcome so your team knows what to do with it:
Correct item, no wear, tags and packaging present. Straight back into fulfilment stock.
Correct item with light packaging damage or minor defects. Repackage or sell as open box.
Significant damage or doesn't match the original. Hold the refund and review the evidence.

Frequently asked questions
Is it too late to switch 3PL before Black Friday?
Not if you move in October or early November. Most of the work is getting stock into the new warehouse and connecting your store. With a 3PL that can go live in 24 hours, the main lead time is your inbound shipment.
When should stock arrive at a UK warehouse for Christmas?

Can I use a UK 3PL just for peak season?
